Is digital transformation just consulting mumbo jumbo? Partly. But the underlying work is real, and it is no longer optional.

For twenty years, staying analog was painful but survivable. You could figure it out later. AI ended that debate. AI tools run on your data and your processes. You cannot automate what you never systematized. If your pricing lives in someone's head and your customer history is in a filing cabinet, AI cannot touch your business.

Digital transformation used to be how ambitious companies got ahead. Now it is the entry fee just to play the game.

The Problem With The "70% Failure" Stat

You have probably heard that 70% of digital transformations fail. Consultants use that number to sell retainers. Software companies use it to sell platforms.

But they rarely tell you why they fail.

Transformations do not fail because the technology is bad. They fail because a step got skipped. Business owners get overwhelmed by the options, buy a shiny new tool, and try to reverse-engineer a strategy to fit the purchase. That is not transformation. That is expensive decoration.

The Operator's Playbook: 3 Steps to Start

You build your technology around your strategy, not your strategy around your technology. Before you buy a single software license, you must define the work.

1. Define the Outcome

Begin with the end in mind. Do not start with a feature list. Start with a Tuesday.

If this transformation works perfectly, what does a normal Tuesday look like in your business? Who does what? Which system do they use? What manual work disappears?

You must define the outcome before you can define the requirements.

2. Gather the Requirements

Untangle that perfect Tuesday into concrete requirements. Take each element of your dream day and ask: what must exist for this to happen?

If your outcome is "leads answered in 5 minutes," your requirements are:

  • Every lead lands in one central inbox.
  • An instant notification triggers.
  • A response template is ready.

You just turned one wish into 3 buildable requirements. Do this for your entire operation. George recommends using Michael Porter's Value Chain to analyze every department, from procurement to after-sales support, to see exactly how raw materials turn into margin.

3. Build the Plan

Sequence the rollout. Do not attempt a big-bang launch where every system changes on the same Monday. That is how you lose a quarter of revenue.

Prioritize your requirements. Fix your data foundation before you build automation on top of it. Find a quick win, like that five-minute lead response, to build momentum and team buy-in.

The Real Work Starts After Go-Live

Go-live is not the finish line. It is the midway point.

Problems persist until they are solved. Digital transformation does not eliminate problems. It builds a system capable of handling bigger, more profitable problems. You will launch version 1.0, measure the results, and iterate to 1.1.

Do the slow and painful work on paper once, and you will never have to do it again.
